<title>Engaging Non-IT Executives in IT Infrastructure Decisions</title>
<link>https://hdl.handle.net/1721.1/68561</link>
<description>Engaging Non-IT Executives in IT Infrastructure Decisions
Fonstad, Nils O.; Subramani, Mani
This case study describes how information technology (IT) managers from Insurance Co. successfully engaged non-IT executives in IT infrastructure investment decisions. This&#13;
enabled IT and non-IT stakeholder groups to take greater control of shared resources and achieve synergies that neither group could have achieved on its own. We describe three factors that&#13;
enabled this type of engagement. First, the infrastructure group and the application development&#13;
group developed strong internal IT capabilities to strengthen local alignment. Second, IT leaders also introduced short-term and long-term engagement opportunities for IT and non-IT&#13;
stakeholder groups, representing local and enterprise-wide interests, to interact with each other. Finally, participants created several resources for managing interdependencies between applications, IT infrastructure services, and business objectives. Once engaged, and drawing on their capabilities and resources, IT and non-IT stakeholder groups developed a better understanding of how local applications related to each other and to shared resources, such as IT infrastructure.

<description>Credit Suisse: Engineering a Global Financial Services Business
Ross, Jeanne W.; Kwan, Ernest; Levy, Ari
In 2010, Credit Suisse was attempting to leverage its global scale by integrating key&#13;
business processes across geographies and business units. The IT unit, under Global CIO Karl Landert, assumed a pivotal role in enabling business integration. But the&#13;
IT unit had developed distinctive cultures and capabilities reflecting two very&#13;
different business units—private banking and investment banking—and different&#13;
geographies. To help understand and develop the skills needed to support business integration, Credit Suisse’s IT unit developed clearly defined job families and career&#13;
paths for its 8,000 IT professionals and 4,000 contractors. This case examines the&#13;
transformation of the IT unit as it implemented its job families and defined IT roles&#13;
that would help Credit Suisse become a global financial services business.

<description>Global IT Management: Structuring For Scale, Responsiveness, and Innovation
Kien, Sia Siew; Soh, Christina; Weill, Peter
As businesses expand globally and reconfigure their value chains, they must cope with a variety of complex challenges in managing their IT resources. This&#13;
research examines how enterprises attempt to simultaneously achieve scale economies, responsiveness to business needs, and innovation. These three strategic&#13;
objectives often raise conflicting requirements. Through interviews with CIOs and other senior executives of global enterprises, we identify a set of&#13;
structural elements implemented to meet these requirements—shared services,&#13;
centers of excellence, and value managers. Firms carefully design these elements to balance their inherent global-local tensions and help achieve the three strategic objectives.

<description>Plenia Locatel Group: Globalizing from Venezuela
Gibson, Cyrus; Levy, Ari
In 2009 the founders and top executives of Plenia Locatel Group, a retail business in Venezuela specializing in health care products and services, were planning a global&#13;
expansion of the business. Founded by two close friends in 1994, the business grew&#13;
through franchising and customer focus to 46 stores in Venezuela and 12 more in Colombia, Mexico, Miami, and Russia. As a basis for their globalization, the&#13;
founders and executives sought to formalize and introduce structure in operations and management and had recently implemented an ERP for operational transactions. A basic issue was how to replicate business success and brand image, built over years of personal involvement and franchisee relationships, without losing the&#13;
customer service focus in each store.

<description>Developing a Common Language About IT Risk Management
Westerman, George; Hunter, Richard
Although IT risks can have wide-ranging business consequences, few executives feel comfortable discussing IT risk management. It doesn’t have to be this way. Executive-level tradeoffs around IT risk are managerial, not technical. The Four&#13;
A Framework of Availability, Access, Accuracy, and Agility risks provides a common language that business and IT managers can use to manage IT risks&#13;
without getting bogged down in technical complexity. Then you can build a risk&#13;
management capability—by improving the IT foundation, installing a risk&#13;
governance process, and creating a risk aware culture—that increases the returns from your IT risk management investments.

<description>EMC Corporation: Managing IT M&amp;A Integrations to Enable Profitable Growth by Acquisitions
Tanriverdi, Hüseyin; Du, Kui
EMC Corporation is one of the fastest profitably growing public companies in the United States. It pursues both organic and acquisitive growth. Between 2005 and 2010, it acquired over 50 companies. EMC used to be a vendor entirely of enterprise storage products. Complementary products and technologies of the acquired companies enabled EMC to transform itself into a vendor offering complete systems of hardware and software solutions for addressing information infrastructure needs&#13;
of customers. EMC’s acquisition strategy has been to retain the specialization and&#13;
talent of acquired companies, and accelerate their revenue growth. Consistent with&#13;
this strategy, EMC has followed a case-by-case approach in integrating IT infrastructures&#13;
and applications of acquired companies. Depending on the strategic intent&#13;
of an acquisition, EMC has left the IT of the acquired company alone; integrated it fully with that of EMC; or followed a hybrid IT integration approach. This case-bycase IT M&amp;A integration approach has been pivotal in EMC’s profitable growth&#13;
through acquisitions. As of early 2011, EMC was facing an unprecedented profitable&#13;
growth opportunity. However, as the company’s size and scope of products and operations grew, different levels of IT integration across various acquired businesses and product lines started to create some challenges. Business and IT leaders were&#13;
contemplating how to address these challenges and how to architect the company to seize the profitable growth opportunities ahead. This case study examines how EMC has organized for and governed M&amp;A integrations with a particular focus on IT M&amp;A integrations.

<description>USAA: Organizing for Innovation and Superior Customer Service
Ross, Jeanne W.; Beath, Cynthia M.
USAA, a diversified financial services firm serving the U.S. military, had long been recognized for outstanding customer service. The company had never operated branches, instead providing services through remote channels, such as the telephone, Internet (USAA.com), mail, fax, and any bank’s ATM machines. USAA wanted customers to be able to access their services any way they liked. By 2010, however, USAA recognized that serving customers remotely meant responding to the rapid introduction of mobile consumer devices. To ensure constant innovation and integrated customer services, USAA was transforming its operating model and&#13;
promoting innovation across the enterprise. The IT unit was focused on providing technology platforms and solutions to support both an integrated business model and rapid innovations. This case describes how USAA was transforming itself and, specifically, how the IT unit was addressing changing demands from customers and&#13;
business partners.

In 1993, CEO Louis Gerstner initiated a transformation at IBM that Sam Palmisano continued when he took the reins in 2003. The transformation involved a change from a hardware and software business to a solutions and services business and from a regionally aligned organization to a global organization. IBM’s IT organization, which became known as Business Transformation and Information Technology played a&#13;
critical role in the firm’s transformation that continued through 2010. This case study describes the evolution of the IT organization and how it was designed and governed to support global business processes in 2010.

Web 2.0 technologies offer a number of capabilities that can help companies do business in new ways. Leveraging those capabilities, however, requires experimentation to learn what strategies, approaches, and applications work and don’t work, and which can generate&#13;
sustainable business benefits. One area of experimentation is in the use of social media to engage with external customers, particularly coupling these media with CRM capabilities. In this case study, we describe BT’s experiences with social CRM, showing how innovating business practices with Web 2.0 technologies can yield a range of business benefits.

<description>Campbell Soup Company: Harmonizing Processes and Empowering Workers
Ross, Jeanne W.; Beath, Cynthia M.
In 2007 Campbell Soup Company was implementing Project Harmony: a multi-year effort to implement SAP and create more standardized and integrated business processes across&#13;
Campbell’s North American businesses. Campbell pursued its transformation with an expectation that it would not experience the performance dip common in companies&#13;
implementing major new systems. Toward that end, Campbell designed a governance structure&#13;
intended to (1) allocate ownership of project outcomes to senior executives; (2) free up top talent&#13;
to ensure effective process design and smooth implementation; (3) benefit from the expertise of&#13;
external partners; and (4) empower stakeholders to learn from one another and drive benefits from new systems and processes. Early results suggest that the firm’s efforts were paying off. This case describes Campbell’s journey from isolated systems and processes to an integrated business with empowered local decisions makers who were learning to take advantage of transparent transaction data.

Beath, Cynthia M.; Ross, Jeanne W.
In 2009 PepsiAmericas was learning how to leverage an information backbone&#13;
designed to provide information to the firm’s decision makers at all levels of the organization. The firm had built this information backbone—and the business capability to use it effectively— over an 8-year period beginning in 2001. This case describes how business and IT leaders worked together to create an information savvy organization. It describes the stream of IT&#13;
investments, organizational changes, and metrics that helped PepsiAmericas evolve from a regional business that shipped truckloads of Pepsi and Mountain Dew to an enterprise that&#13;
delivered hundreds of SKUs as needed to powerful national retailers. PepsiAmericas’ IT-enabled capabilities helped the firm respond to drastic market changes and enhance business competitiveness. The question PepsiAmericas management faced going forward was how to leverage its information-based business capabilities in a global market.

<description>Information and Transformation at Swiss Re: Maximizing Economic Value
Beath, Cynthia M.; Ross, Jeanne W.
In 2007 Swiss Re was striving to maximize economic value, a metric that would allow the company to assess its performance over time despite the volatility of the reinsurance industry. Maximizing economic value required that decision makers throughout the company understood the risk profiles of individual investments and the performance profiles of individual investment instruments. Swiss Re management had recognized several years earlier that the firm had to globalize processes and share data to provide needed information to decision makers. This case describes Swiss Re’s journey from a regional to a global firm and highlights the role of information technology in enabling the standardization and sharing of the firm’s global processes and data. Swiss Re was still working in 2007 to drive the benefits of its global process environment, but decision makers were learning to take advantage of enhanced information.

<description>Agility and Risk Management at Pacific Life: Optimizing Business Unit Autonomy
Ross, Jeanne W.; Beath, Cynthia M.
Pacific Life is a diversified financial services company with a history of autonomous business units. Pacific Life had five independent divisions, including Life Insurance, Annuities and Mutual Funds, and Investments. These divisions served different customers and responded to different regulatory and market requirements. Pacific Life executives embrace decentralization as the best structure for capturing excellence in the individual businesses, so they are willing to sacrifice some potential efficiencies. But while they are usually willing to forego the benefits of a more centralized organization structure, they are not willing to assume any unnecessary risks. This case describes how the company governs shared IT services and enterprise risk management to limit its risk exposure while reaping the benefits of decentralization.

<description>Banknorth: Designing IT Governance for a Growth-Oriented Business Evironment
Weill, Peter; Hoffmann, Francisco Gonzalez-Meza
This case describes the challenges of implementation of IT Governance in a regional New England bank experiencing explosive and very profitable growth through mergers and acquisitions. Led by the CIO the new IT governance framework and implementation go well beyond the IT department to include; business processes, culture and strategies. Six months after implementation the CIO assess the effectiveness of the new IT governance framework and thinks about fine tuning.

<description>Delivering on the Vendor's Value Proposition: Business Process Outsourcing at EFunds
Beath, Cynthia; Ross, Jeanne W.
EFunds Corporation is the third largest business process outsourcing (BPO) provider in India. Specializing in the financial services, retail and telecommunications industries, EFunds offers financial services, customer services and transaction intensive applications. In early 2005 EFunds was assessing how it could garner a larger share of the growing offshore BPO market. EFunds management was focusing on honing three distinctive competencies: robust IT support, business process expertise, and its unique customer qualification methodology. But to really grow its business EFunds also needed to help customers recognize how BPO could make them stronger.

<title>PFPC: Building an IT Risk Management Competency</title>
<link>https://hdl.handle.net/1721.1/18232</link>
<description>PFPC: Building an IT Risk Management Competency
Westerman, George; Walpole, Robert
IT Risk management is becoming increasingly important for CIOs and their executive counterparts. Educators and managers have materials they can use to discuss specific IT risks in project management, security and other risk-related topics, but they have few resources they can use to have a holistic discussion of enterprise-level IT risk management. This case is intended to address the gap. It describes the IT risks facing a large financial services firm, PFPC, as a result of rapid growth, a large merger and distributed management of the IT function. The firm’s first enterprise-wide CIO, Martin Deere used risk management as a key pillar in a major revamp of the firm's applications and IT capabilities. The case is rich in detail on the firm's IT risks, the new risk management process, including examples of the firm's risk management tools. It also describes early lessons and outcomes in the implementation of risk management capabilities. The case has enough richness and potential controversy to engage students from the undergraduate through executive levels in an informative and interesting discussion of IT risk management.

<title>Creating a Strategic IT Architecture Competency: Learning in Stages</title>
<link>https://hdl.handle.net/1721.1/3526</link>
<description>Creating a Strategic IT Architecture Competency: Learning in Stages
ROSS, JEANNE W.
IT architecture is often assumed to follow business strategy, to align IT with the&#13;
                               business's strategic objectives. Increasingly, though, many business strategies depend&#13;
                               on specific underlying IT capabilities. To develop a synergy between business strategy&#13;
                               and IT architecture, firms must develop organizational competencies in IT architecture.&#13;
                               My research has identified four IT architectural stages, each with its own requisite&#13;
                               competencies. The "application silo architecture stage" consists of IT architectures of&#13;
                               individual applications. The "standardized technology architecture stage" has an&#13;
                               enterprise-wide IT architecture that provides efficiencies through technology&#13;
                               standardization. The "rationalized data architecture stage" extends the enterprise-wide&#13;
                               IT standards to data and processes. And the "modular architecture stage" builds onto&#13;
                               enterprise-wide global standards with loosely coupled IT components to preserve the&#13;
                               global standards while enabling local differences. Each stage demands different&#13;
                               organizational competencies to implement the architecture and prepare the firm to&#13;
                               move to the next stage

<title>Don't Just Lead, Govern: Implementing Effective IT Governance</title>
<link>https://hdl.handle.net/1721.1/1846</link>
<description>Don't Just Lead, Govern: Implementing Effective IT Governance
Weill, Peter; Woodham, Richard
Firms achieving above industry average returns from IT investments must be making&#13;
                               consistently better IT-related decisions. Effective IT governance is one of the ways&#13;
                               these firms achieve superior returns. Many firms are creating IT governance structures&#13;
                               that encourage the behavior leading to achieving the firm's business performance goals.&#13;
                               We define IT governance as specifying the decision rights and accountability&#13;
                               framework to encourage desirable behavior in the use of IT. Effective IT governance&#13;
                               requires careful analysis about who makes decisions and how decisions are made in at&#13;
                               least four critical domains of IT: principles, infrastructure, architecture, and investment&#13;
                               and prioritization. We studied the use of IT in large multi-business unit firms in the&#13;
                               USA and Europe and found that the typical firm governs IT by following generally&#13;
                               accepted guidelines with broad-based inputs and tightly controlled decision rights.&#13;
                               However, top-performing firms governed IT differently with governance structures&#13;
                               linked to the performance measure on which they excelled (e.g., growth). Designing an&#13;
                               effective IT governance structure requires understanding the competing forces in a&#13;
                               large organization and creating harmony among business objectives, governance&#13;
                               archetype and business performance goals. An effective IT governance structure is the&#13;
                               single most important predictor of getting value from IT. To help understand and&#13;
                               design more effective governance, we propose an IT governance framework that&#13;
                               specifies how decisions are made in the key IT domains. The framework harmonizes&#13;
                               desired governance archetypes (i.e., monarchy, feudal, federal and anarchy) and a&#13;
                               series of governance mechanisms (e.g., committees, approval processes and&#13;
                               organizational forms). The framework is illustrated with effective IT governance at&#13;
                               State Street Corporation. Effective IT governance encourages and leverages the&#13;
                               ingenuity of all the firm's people in using IT, not just the leaders, while still ensuring&#13;
                               compliance with the firm's overall vision and principles. In short, don't just lead,&#13;
                               govern

<title>State Street Corporation: Evolving IT Governance</title>
<link>https://hdl.handle.net/1721.1/1828</link>
<description>State Street Corporation: Evolving IT Governance
Weill, Peter; Woodham, Richard
State Street, a world leader in financial services, has more than 20 entrepreneurial&#13;
                               business units which continually identify customer needs and create new products and&#13;
                               services, usually heavily IT dependent, often leading their industry in time to market.&#13;
                               To enable these businesses, State Street invests between 20 and 25% of total&#13;
                               operating expenses in technology and technologists. To maximize the business value&#13;
                               from these IT investments requires the creation of an IT governance framework that&#13;
                               harmonizes all IT governance mechanisms (e.g., committees, IT organization structure,&#13;
                               approval processes) to maximize return from the IT investment. This case explores&#13;
                               how State Street redesigned its IT governance to enable a major change in the firm's&#13;
                               strategy.

This case study describes how UPS has successfully migrated from a bricks-andmortar&#13;
environment to a clicks-and- mortar environment. It focuses on the development of an IT&#13;
capability that positioned UPS to aggressively pursue e-business opportunities. It then describes&#13;
the firm?s wide ranging e-business initiatives, which include providing UPS functionality in&#13;
vendor software packages, providing downloadable functionality on its website, and creating and&#13;
e-Ventures group to seek out new business opportunities. The case addresses the challenge of&#13;
moving quickly to provide e-business solutions while leveraging UPS? robust infrastructure.

<title>Beyond the Business Case: Strategic IT Investment</title>
<link>https://hdl.handle.net/1721.1/1571</link>
<description>Beyond the Business Case: Strategic IT Investment
Ross, Jeanne; Beath, Cynthia
Traditionally, most firms? IT capital investment decisions have been based on&#13;
business cases estimating financial returns on individual applications. Infrastructure costs were&#13;
often bundled with applications, although disruptive technologies, such as desktop computing&#13;
and Internet protocols, led to occasional large lump sum investments. In this paper, we argue that&#13;
firms should make four distinct types of IT investments: transformation, renewal, process&#13;
improvements, and experiments. Transformation initiatives create significant, long-term&#13;
infrastructure that enables major changes in organizational processes. Renewal initiatives&#13;
improve the efficiency or effectiveness of existing shared IT platforms. Business process&#13;
improvement initiatives increase the net value of business activities, products or services by&#13;
leveraging, not building, shared infrastructure. Experiments are business applications focused on&#13;
identifying and developing opportunities afforded by IT. We describe these four types of&#13;
initiatives and illustrate them using evidence from field research and case studies. We conclude&#13;
that firms sho uld be investing in all four types of initiatives in order to address both short-term&#13;
profitability and longer-term survival and growth and to develop the robust IT environment and&#13;
business applications that are needed to support their desired business model.

<title>E-Business at Delta Air Lines: Extracting Value from a Multi-Faceted Approach</title>
<link>https://hdl.handle.net/1721.1/1570</link>
<description>E-Business at Delta Air Lines: Extracting Value from a Multi-Faceted Approach
Ross, Jeanne
Delta Air Lines entered e-business with much aplomb when it agreed to provide&#13;
Priceline.com with its excess inventory (seats on planes) in exchange for a 10% equity position.&#13;
When Priceline stock soared, Delta sold part of its holding for $750 million. Delta management&#13;
recognized that e-business offered many different business opportunities and has identified ways&#13;
to lower costs (e.g. selling tickets on line), increase revenues (e.g. selling excess inventory&#13;
through Priceline), and experiment with new business concepts (developing MYOBTravel.com&#13;
for small and medium-sized businesses). This case stud y describes Delta?s e-business initiatives,&#13;
noting the organizational structure used to aggressively pursue new opportunities. Of particular&#13;
note is the role of the IT transformation that positioned Delta for the opportunities e-business&#13;
created. Seeking to avert a Y2K crisis, Delta invested $1 billion in its IT infrastructure and&#13;
developed a publish-and-subscribe environment to support a cross-functional customerorientation.

<description>FROM PLACE TO SPACE: Migrating to Profitable Electronic Commerce Business Models

The Internet is a powerful channel that presents new opportunities for touching&#13;
                               customers, enriching products and services with information, squeezing out costs&#13;
                               through process automation, and redesigning internal business processes through&#13;
                               enhanced communication and knowledge sharing. In most firms e-business processes&#13;
                               are changing the nature of the buyerseller relationship, the role of information&#13;
                               technology (IT), and the design of organizational structures and roles. As firms attempt&#13;
                               to capitalize on their existing capabilities through the Internet, they necessarily disrupt&#13;
                               their embedded processes. This process of leveraging strengths and disrupting habits&#13;
                               underlies the migration to e-business?a migration from market place to market space.&#13;
                               This report describes that migration using cross-case analysis of nine firms' ebusiness&#13;
                               efforts.

<description>Chase Global Markets: Defining New Business Models in the Investment Bank Industry
Woodham, Richard; Ross, Jeanne W.
Like most financial institutions, Chase Global Markets (now part of J.P. Morgan&#13;
                               Chase) found that e-business opportunities challenged its core business model. The&#13;
                               Global Markets business serves large institutional investors (as opposed to individual&#13;
                               investors) and thus handles very large transactions. The nature of the business creates&#13;
                               unique challenges in an ebusiness environment, where investors want more competitor&#13;
                               comparisons online but prefer to complete their transactions with a personal&#13;
                               salesperson. This case study examines the efforts of Chase's e-Capital Markets group&#13;
                               to revamp its approach to serving customers and developing IT solutions. &#13;
